How to Remove and Install a Boat Propeller the Right Way

There are few things on a boat that look simpler than a propeller. A few blades, a shaft, a nut—what could possibly go wrong?
Quite a lot, actually.
A boat depends on its engine the same way that the engine depends on its propeller. My last article looked at how to select the right propeller for your set-up. This article will explore how to correctly remove and install a propeller.
And, as always with boat maintenance, there is one golden rule: if the manufacturer's manual says something different, the manual wins.
Safety first: Never work around a propeller while the engine could start. Disable the engine according to the manufacturer's procedure before putting your hands anywhere near the propeller. Never run an outboard or sterndrive out of the water with the propeller installed.
1) When Should You Remove a Propeller?
You don't necessarily need to remove a propeller except to change or inspect it. But there are several situations when taking it off is definitely worthwhile. Remove your propeller when:
Fishing line, rope, weeds, or other debris have wrapped around the shaft
The boat has struck a rock, log, sandbar, or submerged object
You notice a new or unusual vibration
You're doing seasonal maintenance or winterizing
You're servicing the propeller shaft, hub, thrust washer or gearcase
You're testing a different propeller
The propeller has significant corrosion or has been sitting unused for a long period
Many marine techs make it common practice to remove and inspect the propeller for fishing line whenever the engine is being looked at. The insidious danger here is that you may have no idea that you’ve driven through broken fishing line floating in the water, which can wrap around the propeller and work its way into the shaft seal. This distorts or breaks the seal and allows water into the gear case potentially causing damage. A bit of preventative maintenance goes a long way.
2) When Should You Replace a Propeller?
Replace the propeller if a blade is cracked, broken, severely bent, or otherwise damaged beyond practical repair. Severe corrosion, pitting, or loss of material can also make a propeller unsuitable.
A damaged or spun hub can be another reason for replacement—but not necessarily of the entire propeller. On many modern propellers, the hub can be replaced separately.
And don't automatically throw away a propeller because it has a small ding. Aluminum and stainless-steel propellers can often be professionally repaired. The important question is whether the propeller can be restored to its correct shape, balance, and strength.
If the propeller continues to cause vibration after you've ruled out other problems, or the engine cannot achieve its manufacturer's recommended wide-open-throttle RPM range, it's time to investigate the propeller choice as well.
For most recreational boats, inspect the propeller at least once a season, and immediately after an impact or any noticeable change in performance.
3) Removing an Outboard Propeller
First, get the boat safely out of the water and make sure the engine cannot accidentally start. Follow the manufacturer's shutdown procedure. Depending on the engine, this may include removing the safety lanyard and disabling the battery. Put the transmission in 'Neutral.'
A common manufacturer-approved method of preventing the propeller from turning is to place a wooden block between a propeller blade and the anti-ventilation plate. Next:
Remove the propeller's retaining device - often a cotter pin
Remove the propeller nut
Remove the washer and propeller
Remove the thrust washer and any hub components, depending on the design
Inspect everything before putting it back together
Pay particular attention to the propeller shaft. Look for corrosion, damaged splines, damaged threads and, especially, fishing line around the shaft and seal.
If the propeller refuses to come off, resist the ancient boating tradition of "hitting it harder." A propeller puller tool is a much better idea. If necessary, have your preferred marina or marine tech take a look.
4) Installing an Outboard Propeller
Clean the shaft and inspect the splines. Apply the manufacturer-specified marine grease where required.
Install the thrust washer in the correct orientation, followed by the propeller and the appropriate hub, washer, and retaining hardware.
Then tighten the propeller nut to the manufacturer's specified torque. Don't guess.
Install the appropriate new cotter pin or locking device, remove the wood block, and rotate the propeller by hand with the engine off. It should turn smoothly without abnormal movement or interference.
While you're there, it's an excellent opportunity to check the gear lubricant and sacrificial anodes as part of your outboard maintenance.
5) Sterndrives: Similar Job, Different Hardware
A sterndrive looks a little like an outboard from behind, but the arrangement is different. The engine is inside the boat and the drive unit hangs off the transom. Examples include MerCruiser Alpha and Bravo systems and Volvo Penta sterndrives. The propeller is mounted to the sterndrive's propeller shaft.
6) Removing a Sterndrive Propeller
Again, safely secure the boat and disable the engine.
Put the drive in 'Neutral' and use the manufacturer's recommended method to prevent the propeller from turning. Depending on the system, you may encounter a combination of:
Thrust hub
Drive sleeve
Washers
Hub components
Locking hardware
Don't assume that because you've worked on one sterndrive, you've seen them all. Different hub systems can have different component arrangements and torque specifications. Some sterndrives also require special tools supplied by the manufacturer to correct remove or install the hardware.
7) Installing a Sterndrive Propeller
Clean the shaft and apply the manufacturer's specified grease to the splines.
Install the thrust washer and hub components in the correct orientation. Slide the propeller into place and reinstall the remaining hardware.
Tighten the propeller nut to the exact manufacturer's torque specification and install the required locking device.
This is particularly important with multi-piece hub systems. For example, systems such as Mercury's Flo-Torq use specific component arrangements - keep the right parts in the right order.
8) Inboards: Where Things Get Really Different
On a conventional inboard boat, the propeller isn't attached to the engine at all.
The engine drives a transmission, which turns a propeller shaft running through the hull. A simplified arrangement looks like:
Engine → transmission → shaft coupling → propeller shaft → strut → propeller → propeller nut
The propeller is outside the hull at the end of the shaft.
9) Removing an Inboard Propeller
Before going underneath the boat, make absolutely certain that it is properly supported. Disable the engine so it cannot start.
Remove the propeller's locking device, which may be a cotter pin or another retaining arrangement, then remove the propeller nut or nuts. Some inboard installations use:
One propeller nut
A nut and jam nut
A nut with a locking washer
Pay attention to the order. If your setup uses multiple securing nuts, they need to go back in the correct order and orientation.
Many inboard propellers mount on a tapered propeller shaft with a key and keyway. Inspect the taper, key, keyway, shaft threads, and propeller bore.
If the propeller doesn't come off easily, use a proper marine propeller puller. Don't hammer directly on the propeller or shaft.
10) Installing an Inboard Propeller
Make sure the propeller is the correct:
Diameter
Pitch
Rotation
Shaft size
Taper
Keyway configuration
Install the key correctly and slide the propeller onto the tapered shaft. It needs to seat fully and squarely on the taper.
Install the washer and nut or nuts according to the shaft and propeller manufacturer's instructions, and torque them to specification.
Install a new cotter pin or other required locking device.
Check the propeller's clearance from the hull and make sure it rotates freely.
One important difference from outboards and sterndrives: don't automatically grease the inboard shaft taper simply because you greased an outboard's splines. The correct treatment of the taper, key, and nut depends on the shaft and propeller manufacturer. Proper seating of the taper is critical.
11) What About Two-Piece Propellers?
Two-piece propellers can refer to several designs, but in many applications the propeller and hub are separate components. The advantage is flexibility. If the hub is damaged, it may be possible to replace the hub rather than the entire propeller. Some systems also make it easier to change propeller styles while retaining the appropriate hub.
Installing a Two-Piece Propeller
The exact component order is manufacturer-specific, but a typical arrangement might look something like:
Propeller shaft → thrust washer → hub → propeller → washer/retainer → propeller nut → locking device
Don't treat that sequence as universal. Some systems use sleeves, spacers, adapters or other components. The important thing is to follow the hub manufacturer's diagram.
Make sure the hub is properly seated in the propeller, the splines engage correctly, the retaining hardware is installed in the proper order and the nut is torqued correctly. After installation, check for:
Excessive side-to-side movement
Contact with the gearcase or drive
Incorrectly seated hub
Missing hardware
Abnormal resistance when rotating
Inadequate clearance
12) Winter Storage: Don't Forget the Prop
Before storage, inspect the propeller for:
Bent or cracked blades
Corrosion
Pitting
Missing material
Impact damage
Hub damage
13) Leave It On or Take It Off?
Outboard: Removing it during winter storage can be a good opportunity to inspect the shaft and seal area. Some technicians also tape over the propeller vents so that water can’t collect inside the hub (causing potential damage).
Sterndrive: Same idea—removal makes inspection and maintenance easier.
Inboard: The propeller is normally left installed unless maintenance or repair requires its removal.
14) The Golden Rules of Propeller Maintenance
If you remember nothing else, remember these:
1. Disable the engine before touching the propeller.
2. Never guess the propeller-nut torque.
3. Inspect the shaft and seal—not just the propeller.
4. Fishing line is a bigger deal than it looks.
5. Don't hammer a stuck propeller or shaft. Use the proper puller.
6. Install washers, hubs, nuts and locking devices in the correct order.
7. Don't assume an outboard, sterndrive and inboard use the same lubrication procedure.
8. A propeller that fits isn't necessarily the correct propeller.
9. Check WOT RPM after changing propellers.
10. When in doubt, consult the engine, drive, propeller or hub manufacturer's instructions.
A propeller may spend most of its life out of sight (out of mind?) - but when it needs work, the work needs to be done correctly to be safe. More than that, installing your prop correctly can be the difference between a great idea on the water or calling your marina for a tow. #tips
